Data Product Journey: Four Maturity Stages

Most orgs sit in Ad-hoc or Reactive. The goal is Purpose-Driven: initiatives measured by clear North Star, functional, and granular metrics.

A simple maturity ladder for where a data org sits:

  1. Ad-hoc — infrastructure-less data initiatives, no repeatable process.
  2. Reactive — tools & pipelines built as requests arrive; the default state for most orgs.
  3. Strategy-driven — more than reacting, but often chasing hype cycles (a GenAI integration, a big migration) without a concrete bridge to actual end users.
  4. Purpose-driven — true data product initiatives tied to specific business purposes, measured by clear North Star / functional / granular metrics.

Most organizations are in Reactive, occasionally Strategy-driven. The whole point of a 6-week proof-of-value is to demonstrate what Purpose-driven looks like on one narrow slice, not to boil the ocean.
